PIM SelectionThe independent guide to choosing a PIM

12 signs you need a PIM, and how to measure each one

A company needs a PIM when product data problems show up as measurable cost, delay or risk across several teams. The 12 signs of PIM need fall into four groups: data symptoms, process symptoms, channel symptoms and compliance symptoms. Four or more signs across at least two groups justify starting a PIM selection.

How do you know if your company needs a PIM?

A company needs a PIM when product data problems cost time, money or compliance risk across more than one team. The signs below give you a measurement for each symptom, so the decision rests on numbers instead of frustration. They belong to the recognise stage described in the What is a PIM system pillar.

Measure before you shop. Each sign comes with a metric that one person can collect in a few hours. Together, the 12 measurements form the baseline for your business case and the starting point for vendor scenarios later.

The signs fall into four symptom groups that do not overlap:

  • Data symptoms: the content itself is inconsistent, unowned or scattered.
  • Process symptoms: the way products move from creation to publication is slow or manual.
  • Channel symptoms: the output fails when it reaches webshops, marketplaces or retailers.
  • Compliance and continuity symptoms: the company carries legal or knowledge risk.

PIMvendors uses a working threshold: four or more signs across at least two groups justify starting a selection (PIMvendors estimate). One isolated sign usually has a local fix. The five-level product data maturity model shows where the signs place you.

Which data symptoms point to a PIM?

Data symptoms show that no system holds a governed record of the product. These three signs appear first because they cause most of the others.

  1. The same attribute shows different values in different places. Measure it: sample 50 SKUs, compare 10 attributes across ERP, webshop, print catalogue and one retailer, and count the mismatches per 500 values.
  2. Nobody can name the owner of an attribute. Measure it: list your 30 most used attributes and record a named owner for each. Report the percentage with a named owner.
  3. Spreadsheets act as the real master. Measure it: count the spreadsheets that hold product data and were edited in the last 90 days. Record how many of them feed another system.

A mismatch count above zero on safety, dimension or compliance attributes deserves attention on its own. The product data quality guide explains how to turn these samples into consistency and accuracy metrics that you can track monthly.

Which process symptoms point to a PIM?

Process symptoms show that product data moves through people instead of through a defined workflow. They tend to grow with every new product line and every new language.

  1. Time to market depends on manual data work. Measure it: record working days from ERP item creation to first live listing for your last 20 launches. Report the median. PIMvendors estimate: a median above 20 working days signals a process problem.
  2. The same data gets typed more than once. Measure it: map one product's journey and count the points where someone re-enters a value that already exists elsewhere.
  3. Supplier data arrives in every format. Measure it: count the distinct supplier templates you receive and the hours spent preparing one supplier file for import.

Process symptoms are where the business case usually finds its largest numbers. Time to market and rework hours convert directly into revenue timing and labour cost.

Which channel symptoms point to a PIM?

Channel symptoms show that the output breaks when it meets external requirements. Each marketplace, retailer and data pool sets its own rules, and those rules multiply the effort.

  1. Every new channel becomes a project. Measure it: record the weeks and person-days needed to launch your most recent channel or marketplace.
  2. Channels reject or downgrade your listings. Measure it: pull the error and warning reports from feed tools, marketplaces or Google Merchant Center diagnostics. Report rejected items as a percentage of submitted items. PIMvendors estimate: above 5 percent signals a structural issue.
  3. Translations lag behind the source language. Measure it: compare the completeness score per locale with the source locale for the same SKUs.

Channel requirements are specific. Google Merchant Center, for example, limits titles to 150 characters and requires brand for new products. A team that shortens titles by hand per channel already performs work that a PIM handles with channel-specific attributes.

Which compliance and continuity symptoms point to a PIM?

Compliance and continuity symptoms show that the company carries legal exposure or depends on a few individuals. These signs often trigger the budget, because they carry penalties and deadlines.

  1. Regulatory attributes are missing or scattered. Measure it: check what percentage of SKUs sold online carry every element GPSR Article 19 requires. Those elements are manufacturer name and contact details, product identification with a picture, and warnings in the consumer's language.
  2. Returns or complaints cite wrong product information. Measure it: report the share of returns coded "not as described" or "wrong specification" over the last 12 months.
  3. Product knowledge sits with one or two people. Measure it: list the people who can answer attribute questions for each product line. Record the lines with fewer than two.

PPWR adds packaging data obligations from 12 August 2026, with harmonised labelling from August 2028 at the earliest. A company that cannot report packaging composition per SKU today will struggle to meet those requirements. The product data compliance pillar lists each regulation with its data impact.

What should you do after counting the signs?

Turn the measurements into a baseline, then fix ownership before you look at software. That order keeps the selection focused on your real problems.

Signs present (count) Groups affected (count) Recommended next step
0 to 3 1 Fix locally: clean ERP fields, assign owners, standardise one export
4 to 7 2 or more Start governance work and build the business case
8 to 12 3 or more Start a structured PIM selection with governance in parallel

The thresholds in this table are PIMvendors estimates based on selection work, and they serve as a starting point. Run the PIM Readiness Score to test your result against the same four symptom groups.

In PIMvendors selections, the baseline measurements serve twice. They justify the investment in the business case, and they become the acceptance criteria for scenario-based demos. A vendor that claims faster time to market should show it on your 50 sample products. Some companies discover that a PIM is premature, and when a PIM is the wrong investment covers that outcome.

Count the places where one attribute lives and the people who can explain it. If the first number is higher than the second, you have a governance problem that a PIM can help enforce.

Frequently asked questions

How many signs do we need before buying a PIM?

PIMvendors uses a working threshold of four or more signs across at least two symptom groups (PIMvendors estimate). One isolated sign usually points to a local fix, such as a better export or a cleaner ERP field. Several signs across data, process and channel groups point to a structural problem that a governed PIM addresses.

Can we fix these signs without a PIM?

Some signs can be fixed without a PIM. Attribute ownership, definitions and a basic data model cost little and help immediately. Signs tied to scale, such as multiple channels, multiple languages and supplier onboarding, usually need PIM software, because spreadsheets and ERP fields cannot enforce workflows, validation rules and channel-specific output across thousands of products.

How long does it take to measure the 12 signs?

Most companies can collect the 12 measurements in three to five working days (PIMvendors estimate). The work involves sampling 50 products, pulling feed error reports, counting spreadsheets and interviewing three or four people who handle product data daily. The measurements then become the baseline for the PIM business case.

Which sign is the strongest indicator?

In PIMvendors engagements, the strongest single indicator is inconsistent values for the same attribute across channels. That sign shows that no system holds the governed record, that several teams edit copies, and that customers already see the problem. It also translates directly into returns, rejections and compliance exposure.
